Agentic-first companies — agents do the repeatable work, people keep the company.

“Agentic-first” is easy to misread as “fire the humans.” That is not what we mean. In glossary contexts, you may see *agent-first* used interchangeably; both refer to the same operating model described here.

An agentic-first company is an organization that designs work so that specialist agents execute most of the repeatable, reviewable, high-volume tasks — research digests, draft content, code slices, regression runs, ops patrols — while humans own goals, brand, legal identity, customer trust, and spend. The agents are an army; the humans are the general staff and the Board.

MeltingFace researches that operating model in the open, and practices it with our own roster under Paperclip-style orchestration and human gates.

Why the model exists

Knowledge work does not fail for lack of clever models. It fails because:

  1. Attention is the bottleneck. A single engineer cannot review every draft, every PR, and every customer note.
  2. Coordination is the tax. Without clear roles, agents thrash the same issue or re-open finished work.
  3. Identity drifts. Unconstrained models invent product claims, legal copy, and “facts” that never went through brand.

Agent armies address (1). Operating design addresses (2) and (3).

Design principles we use

Human authority is non-negotiable

Humans (and the Board) approve outbound publish, unlock live channels, and alone authorize real money. Agents do not spend and do not auto-reply. That is not a marketing slogan; it is a hard product default (`DRY_RUN`, HITL publishing).

Specialist roles beat a single generalist blob

Research, engineering, review, writing, finance, and ops are different shapes of work. Specialist agents with clear charters produce better handoffs than one mega-prompt that “does everything.”

Sole-leaf discipline

Only a small number of active execution leaves at a time. Parallel agent storms burn GPU budget and human review capacity without shipping more truth.

Disposition and recovery

Work must end in a terminal state — done, cancelled, or blocked with a real parent. Recovery loops that re-wake finished epics destroy the productivity gains the army was meant to create.

Machine-readable house truth

Brand kits, corporate facts, and forbidden-claim lists are the corpus. Agents read them; they do not invent identity. That is how agent speed stays compatible with brand trust.

We use the word carefully. We are not publishing percentage ROI claims. We mean:
